Climbing is on You

Four rungs. One thing decides whether you climb.

The Trust Ladder has four rungs. Most people stall on the first one.

You opened Outlook (or Gmail) the first time when a handwritten note would have worked. Maybe that was when the pandemic forced you remote. Maybe you predate email entirely. Maybe Outlook is the only thing you have known. Doesn't matter. At some point, you installed the reflex. You did it through the unknown and the uncomfortable until it stopped feeling like a choice. The reflex is yours because you built it.

There is a new reflex available right now, and most people have not installed it yet. It sounds like this: "I need to get this thought out of my head and into a shape someone else can use." Instead of opening Outlook to write it cold, you hand the messy thought to a thinking partner and ask them to help you shape it into the best version of you.

That reflex is where this starts. Not at the top of the ladder. Not climbing yet. At the place where your hand decides what to reach for.

Rung One. Draft.

Draft is the reflex shift. You stop reaching for the blank canvas and start reaching for the thinking partner. You hand over the messy version of what is in your head, the version you would be embarrassed to show a colleague, and you ask for help shaping it into something digestible. Not the final answer. The first shape. The blank canvas is not a virtue. The blank canvas is a tax.

Rung Two. Verify.

Verify is the moment you stop treating AI like an answer machine and start treating it like a subcontractor. The work has your name on it. Not its name. Not your shared name. Yours. Which means you check the work. You question it inline like you would question a colleague across the table. You hold it accountable for the claims it made and the sources it cited and the logic it walked you through.

People who live on this rung well do something specific. They argue with the output. They ask it to defend a sentence they do not believe. They push back on the part that felt too smooth. They are not auditing a document. They are running a working session with a subcontractor whose deliverable goes out under their name.

Rung Three. Publish.

Publish is the rung where the work starts to hit. The verifications have been consistent. The arguments have sharpened the work instead of weakening it. What you produce together is not a machine gun of content. It is the right size. The right flavor. The right style for the room it is walking into.

This is the rung where the impact gets louder. The work lands harder for the people receiving it. It is more on point. More actionable. More usable. The question of whether you used AI stops mattering because the people on the other side are not asking it. They are using what you handed them. The subcontractor was real. The boss was you. The point of publishing was never to publish. It was to contribute.

Rung Four. Automate.

Automate is the rung the market gets wrong almost every time. Most people imagine Automate means handing the whole thing over. Set it and forget it. Walk away. That is not Automate. That is abandonment, and it is how the zombie agents and the work-slop dashboards get built.

The honest version of Automate looks different. On this rung, you are the epicenter of everything that has been codified. The repeatable parts get handed off, because they are just that, repeatable. They do not need your attention. Nor are they worth it. The judgment is. That is what this whole climb has been about. You have walked the workflow enough times to know exactly where the boundaries are, which means you know exactly where to curate and protect the integrity of what is shipping. Automate is sovereignty, not abdication. You did not leave. You optimized the parts of the work that should never have required you, so the parts that do require you can have more of you.

The stall is not why you think it is.

Four rungs. Clean shape. You could put it on a slide and present it to a leadership team tomorrow. They would nod. They would approve a training program. And most of the people in that training would still stall on the first rung.

The ladder is not the answer. It is the shape and the trajectory. The thing that decides whether anyone actually climbs is intent.

You do not wait out growth. You experience it. Because you have skin in the game. Time moves on its own without your help. There is no contribution in waiting. And therefore no ownership in its outcome either.

Intent is the fuel that advances you up the ladder. The person who arrives at Draft with intent to learn does something different on day two than they did on day one. They notice what worked. They notice what did not. They push their messy thought into the partner with sharper language than yesterday because yesterday taught them something. By the end of the month they are not just drafting. They are crafting...and climbing. By the end of the quarter, the rung above is already familiar. The person who arrives at Draft to check a box on day one does the same thing on day ninety. Same rung. Same reflex. Same future. The difference between them is not talent. It is whether they brought a desire to gain mastery, or just a desire to look busy.

Intent is also why the ladder has two failure modes that look like opposites. Some people stall on Draft forever, treating AI as a slightly better autocomplete. Other people skip Verify entirely, jump from Draft straight to Publish, and ship mountains of raw output with their name on it. The first failure looks like caution. The second looks like confidence. Both are the same thing underneath. Both are performing the rungs instead of experiencing them. And the next people downstream are the ones paying the price.

Skin in the game is the difference. It is what turns Verify from box-checking into a real working session, Publish from a release button into a moment of ownership, and Automate from abdication into sovereignty.

What's Next

If you are a leader: you are probably counting the wrong things. Licenses deployed. Pilot participants. Use cases logged. None of those tell you whether anyone is climbing. The question that actually matters is whether the people you are watching brought intent with them, or whether they showed up to check a box. The first group will compound. The second group will plateau by Q3.

If you are an individual: the rung you are standing on right now is not the question. The question is whether you brought skin in the game today. Whether you argued with the verification or you accepted it. Whether the work that went out under your name was actually yours or just adjacent to you. The proof is one sentence: "Look. I did that." With pride. Because the intent was there from the start. Nobody can say that sentence for you. And once it lands, nobody can fake it.
